Historical overview
The PT-91 Twardy was not a clean-sheet main battle tank. It was a pragmatic Polish modernization of the T-72M1, intended to keep Poland's large Soviet-pattern armored fleet militarily useful while the country faced post-Cold-War budget stress, political realignment, and eventual NATO accession. The baseline vehicle retained the T-72 family's low profile, three-man crew, 125 mm smoothbore gun and carousel autoloader, but added Polish explosive reactive armor, a new fire-control suite, improved observation, a more powerful S-12U engine, modern communications, and laser-warning/smoke defensive systems. The family mattered for three reasons. First, it represented a realistic national upgrade path for a medium European power that could not immediately replace hundreds of tanks with Western MBTs. Second, it sustained Bumar-Labedy and related Polish defense-industrial competencies in armor, integration and sustainment. Third, it produced a successful export version, the PT-91M Pendekar for Malaysia, which remained in service as Malaysia's principal tank force while requiring a life-extension and support solution for transmission, laser rangefinder and fire-control issues reported in 2024. Poland is widely reported to have received 233 PT-91 tanks, but new construction, rebuilt hulls, inventory snapshots, and transfers describe different totals. A January 2023 Reuters report described an announced package of 60 modernized tanks, including 30 PT-91s. A later Polish National Security Bureau summary gives 60 PT-91s supplied to Ukraine; it concerns a later total rather than the same initial announcement. Sources
The PT-91 was a competent, nationally significant T-72 modernization rather than a peer of the latest Western or Korean MBTs. It improved the T-72M1's fire control, protection and battlefield awareness at reasonable cost, but it could not eliminate fundamental T-72-family constraints: ammunition stowage around the crew, limited growth margin, an aging 125 mm gun/fire-control architecture, and the vulnerability of legacy tanks to modern mines, drones, artillery and anti-armor weapons. Poland entered the 1990s with a large inventory and industrial base built around Warsaw Pact armored vehicles. Bumar-Labedy had assembled or produced T-72 variants in Gliwice/Labedy during the 1980s, while the Polish Army retained many T-72M, T-72A and T-72M1 tanks. Defence24's production-history account states that by the end of 1990 the Labedy plant had produced about 1,610 T-72 tanks, with roughly half going to the Polish Army and half to export customers. The military problem was not simply that Poland needed a better tank; it needed a financially survivable way to maintain armored combat power while the Soviet bloc collapsed, budgets tightened, and Western integration loomed. A rapid wholesale purchase of Western tanks was unrealistic in the early 1990s. Modernizing the existing T-72M1 offered a domestic answer: keep the familiar chassis, logistics and crew training base, but add protection, fire-control and systems improvements that addressed the most obvious weaknesses. Doctrine and threat assumptions also mattered. A T-72M1 force with improved day/night fire control, laser warning, smoke and reactive armor was useful for defensive and mechanized warfare in Central Europe. The PT-91 did not make Poland a first-tier armored-technology leader, but it provided an indigenous bridge between Soviet-pattern doctrine and NATO-standard modernization. The later replacement by Leopard 2, Abrams and K2/K2PL represents a second phase of the same problem: moving from upgraded legacy mass to a modernized mixed heavy force. Sources
Industrial constraints shaped the design. The upgrade had to use what Polish industry could build, integrate, repair and afford. That favored ERAWA armor, local fire-control and electronics, and a Polish powerpack improvement over radical changes such as a new turret, 120 mm NATO gun, separated ammunition bustle or complete automotive redesign. Classification is straightforward at the top level: PT-91 is a main battle tank. The boundary issue is chronological and genealogical. Its parent is a Cold War Soviet design, but the Polish family belongs in a post-1991 modernized-tank phase because it entered Polish production/service in the 1990s, used nationally developed armor and fire-control integration, was exported in the 2000s, and remained active in NATO and Ukraine-related contexts after 2022. The cited accounts explicitly treats PT-91 as a boundary carry-forward item: a Cold War-origin tank included because major modernization and service continued after 1991. Sources

The export branch was more ambitious. The PT-91Z Hardy demonstrator explored Sagem Savan fire control and became a stepping stone toward the PT-91M Pendekar for Malaysia. Design and performance
PT-91 retains the classic T-72 layout: driver in the hull front center, two-person turret in the center, engine and transmission at the rear, and a carousel autoloader below the turret ring. The crew is three: commander, gunner and driver. This layout gives a low silhouette and compact volume, but keeps much of the main-gun ammunition within the crew compartment and hull, a survivability liability when penetrated. Sources
The hull is the T-72M1-derived low-profile steel/composite structure with side skirts and external stowage. Bumar lists overall length at about 10.3 m with gun forward, width at 3.72 m, height at 2.19 m and clearance of 395 mm for the PT-91A/Twardy page. The hull receives ERAWA blocks and steel anti-HEAT side protection on Polish configurations, with additional slat and mine-protection options in later PT-91M2 proposals. Sources
The turret remains a compact T-72-family cast turret with added ERAWA arrays on the frontal arc and top/side areas according to variant. It did not gain a Western-style separated ammunition bustle. Export and proposed modernization versions add improved sights, panoramic commander options, external baskets and upgraded electronic integration. Sources
Bumar identifies the PT-91A/Twardy armor package as multilayer steel-ceramic armor plus ERAWA-1 and ERAWA-2 explosive reactive armor. Wisniewski's ERAWA research describes tests of ERAWA-1/2 cassettes against shaped-charge, explosively formed and kinetic-energy threats, as well as resistance to small-arms impact, sympathetic detonation, fire and drop hazards. The principal armament is a 125 mm smoothbore gun of the 2A46 family. Bumar's PT-91A page lists a 125 mm/L48 2A46 Rapira gun and 42 rounds of 125 mm ammunition. Retaining the Soviet-pattern gun preserved logistics and autoloader compatibility but limited the system's long-term growth compared with modern 120 mm NATO smoothbore tanks and later Russian 125 mm improvements. The baseline secondary armament is a coaxial 7.62 mm machine gun and a turret-mounted 12.7 mm heavy machine gun. Bumar lists 2,000 rounds for the 7.62 mm weapon and 300 rounds for the 12.7 mm weapon, with Polish/NATO-standard alternatives such as UKM-2000C and WKM-B in some configurations. Sources

The Polish baseline uses the Drawa fire-control family, improving the T-72M1's engagement capability, especially with thermal/night sight integration. Export PT-91M/Pendekar configurations use the Sagem/Savan-15 fire-control path. Bumar's PT-91 Ex page emphasizes day/night observation, thermal imaging, distance measurement, two-axis stabilization and firing while stationary or moving; Janes and MILMAG later identify the Sagem Savan-15 FCS as one of the Malaysian fleet's investigated problem areas. Baseline and upgrade optics varied over time. Bumar lists day and thermal sights for PT-91A and later digital day/night integrated gunner sights and panoramic commander sights for PT-91M2. Polish service upgrades reportedly included replacement of first-generation thermal cameras with newer Polish KLW-1 Asteria systems from the mid-2010s; treat unit-level implementation as variable. The Polish PT-91 replaced the original T-72-family W-46-6 power class with the S-12U 850 hp engine. Bumar also lists S1000/V-46TK 1,000 hp options on the PT-91A page, while PT-91 Ex uses an S-1000R 735 kW/1,000 hp or other 1,000-1,200 hp power-pack option. The tank retains the T-72 torsion-bar running gear concept. PT-91M2 proposals include strengthened suspension, stronger transmission and, in A2 form, more extensive power-pack/automatic transmission changes. The suspension was adequate for the incremental weight increase but imposed limits on deeper modernization. Sources
Bumar lists top speed for the PT-91A as 65 km/h on road and 45 km/h off road, with operational range listed as 450 km on road, 200 km off road and 560 km with fuel drums. PT-91 Ex lists 65 km/h forward and 20 km/h reverse. Mobility is thus roughly competitive for a T-72-derived vehicle, but modern Western/Korean tanks offer better reverse speed, automotive margins and crew ergonomics. Sources
The three-man crew and autoloader reduce manpower and vehicle volume but constrain internal space. PT-91 Ex and PT-91M2 packages add air conditioning, improved electronics and ergonomic changes, reflecting export and modernization demands. The defensive suite includes ERAWA ERA, smoke grenade launchers, laser-warning/self-covering systems such as SSP-1/OBRA-3, fire extinguishing/suppression systems, NBC protection and, in later packages, soft-kill smoke integration, anti-mine improvements and slat armor. The T-72 base gave Polish forces and industry a familiar maintenance ecosystem. That was one of the PT-91's strengths. But the Malaysian case shows that export-specific subsystems can create sustainment risk: Janes reported Malaysian investigations into critical transmission and fire-control problems, while MILMAG reported tests identifying issues with Renk France ESM 350M transmissions, GLRF laser-rangefinder electronics and the Sagem Savan-15 FCS. The most important weaknesses are not exotic: T-72-family ammunition stowage and crew-compartment vulnerability, limited growth margin, aging 125 mm firepower architecture, restricted reverse speed on some variants, limited internal volume, dependency on aging or foreign subsystems, and vulnerability to drones, artillery, mines and modern anti-tank weapons. The Ukraine war cannot be reduced to a simple verdict on PT-91 design, but it confirms the brutal environment faced by all legacy MBTs. Sources
Production, operators, and combat record
The PT-91's industrial story is central to its significance. Bumar-Labedy in Gliwice/Labedy was the key armored-vehicle plant. The wider program drew on Polish armor, automotive, electronics, optics, fire-control and military-technical institutions. Rather than importing a new MBT, Poland used an existing T-72M1 manufacturing and support base to create a national upgrade family. Sources
Defence24 reports that the Polish Army received 233 PT-91 vehicles in total, with fewer than 100 built from scratch as new tanks and the remainder rebuilt from existing T-72 variants. An official 15 April 2009 parliamentary reply cited in the same article listed 232 PT-91-family tanks at that date: 92 PT-91, 27 PT-91M and 113 PT-91MA1. This distinction matters for the book project because production totals may mean "new hulls," "vehicles delivered to the army," or "vehicles in inventory by designation.". Sources
Production bottlenecks were primarily strategic and financial rather than a single known component crisis. Poland had to modernize within post-socialist industrial restructuring, limited defense budgets and NATO transition. The conservative technical choices - retaining the gun, autoloader, hull and much of the chassis - were also industrial choices. Export production for Malaysia was a major industrial achievement. The Malaysian PT-91M package included 48 MBTs and support vehicles. Janes reports all 48 in service with the 11 Royal Armoured Corps at Syed Sirajuddin Camp, Gemas, Negeri Sembilan in 2024. MILMAG reports delivery of all 48 tanks between 2007 and 2009 by Bumar-Labedy and phased-in service through 2011, alongside WZT-4, PMC Leguan, MID-M and driver-training vehicles. Sources
The industrial legacy continues indirectly. Reuters reported in August 2025 that Poland's second K2 deal included 61 tanks to be produced at the Bumar-Labedy plant in Gliwice, with Polish production planned for 2028-2030. That does not make K2 a PT-91 descendant, but it shows why PT-91 matters historically: it helped keep an armored-vehicle industrial base alive long enough to participate in later modern-tank programs. Published accounts describe Poland, Malaysia and Ukraine as the principal PT-91-family operators or recipients. Poland was the original operator; Malaysia is the export operator; Ukraine received PT-91s from Poland after Russia's 2022 full-scale invasion. The fleet gives Malaysia a small but significant tracked MBT capability. The reported 2024 investigation and LEP discussion cannot be misread as retirement; the Malaysian defence minister described the tanks as important offensive and deterrent assets while describing efforts to address support and critical subsystem issues. Ukraine service is politically and militarily important but source-sensitive. The official Polish National Security Bureau page lists 60 older PT-91 tanks among equipment supplied to Ukraine, and also states that Polish facilities service Leopard, T-72 and PT-91 tanks used by Ukraine. A January 2023 Reuters account of the initial announcement reported 60 modernized tanks, 30 of them PT-91. Reuters describes the initial announced package, while the later official BBN statement reports a subsequent total. The difference is not necessarily a typographical error. Sources
Before the Russo-Ukrainian War, PT-91's combat history was limited. Polish vehicles served primarily in training, exercises and alliance reassurance roles. Malaysian Pendekars did not have a documented combat record. The family's first widely documented wartime use came through Ukrainian operation of PT-91s transferred by Poland after 2022. Sources
The Ukraine war environment is hostile to every tank, especially older designs. Mines, artillery, loitering munitions, first-person-view drones, top-attack missiles, reconnaissance-strike loops and dense anti-tank defenses all make tank losses difficult to attribute to a single vehicle design. PT-91 losses therefore demonstrate battlefield exposure, not a simple proof that the design either failed or succeeded. Sources
Oryx's methodology is valuable but limited: it includes only vehicles for which photo or video evidence is available and warns that actual losses are higher than recorded. The crawled Oryx list recorded a set of visually confirmed PT-91 losses for Ukraine; Published accounts describe that as a minimum confirmed-loss floor and not as total Ukrainian PT-91 attrition. Tactical employment likely followed the same constraints as other Ukrainian Soviet-pattern tanks: direct fire support, mobile defense, limited assaults, and artillery/drones as constant threats. There is no reliable open source to support detailed claims about kill ratios, decisive battles, or crew opinions specific to PT-91. Myths to avoid include "Polish ERA made it invulnerable" and "losses prove the tank was worthless." Neither follows from the available evidence. Sources
Legacy and historical evidence
Strategically, PT-91's value was disproportionate to its raw technical ranking. It kept armored brigades equipped, gave industry work, permitted export, and allowed Poland to bridge the gap to Western and Korean MBTs. Tactically, it improved a T-72M1 but remained limited by the T-72 architecture. Sources
The PT-91's direct design influence is modest compared with classic world-changing tanks. Its deeper influence is institutional and industrial. It taught Polish industry how to integrate protection, electronics, optics and export-specific subsystems into a legacy MBT; it preserved Bumar-Labedy's relevance; and it gave Poland a credible tank modernization story during the NATO-accession period. The Malaysian export remains one of the clearest legacies. It showed that a T-72-derived vehicle could be adapted for a non-European customer with tropical requirements, western subsystem participation and a support package. The 2024 life-extension discussion highlighted the difficulty of supporting a small fleet dependent on foreign transmissions, French fire-control elements, Polish industry, and local maintenance capacity.
